This is not a hero-collection game with a permanent party screen. Most of your army consists of faction units hired from buildings such as Barracks, Stables and the Engineer Guild. Named characters are instead tied to the story, special missions, faction branches or unusual bonuses.
The four campaign branches are the King’s, Rebels’, Sarranga’s and Undead routes. Your decisions determine which leaders cooperate with you, which missions become available and which named figures appear on the battlefield. Because of that structure, there is no single playthrough that permanently unlocks every character as a standard controllable hero.
The ordinary roster is still important. The Lord’s faction includes frontline infantry, ranged troops, healers, cavalry and siege units. Rebels, Sarranga and Undead each have their own themed units, while bugs, the Royal Army and other hostile groups fill out the opposing roster.

Scott, Shankhar and the Ninth Twilight Overlord are not interchangeable permanent heroes. Their presence depends on the branch and mission state, so a guide that lists them as universally recruitable is misleading.

Named characters and what they do
The Lord is deliberately unnamed. He is the feudal ruler whose campaign choices drive the story, and he is represented through the player’s settlement, army and mission decisions rather than through a conventional character-stat panel. His practical role is commander, builder and expedition leader.
Snoot is the Lord’s loyal servant and one of the recurring voices associated with the campaign. He helps frame the story and appears in dialogue, but available evidence does not support treating him as a normal recruitable combat unit.
Scott the Bloody represents the Rebel route. He can be an ally in resistance missions, but some objectives require him to survive, and other missions revolve around freeing him from captivity. Treat him as a protected story asset whenever an objective names him directly.
Princess Shankhar is the key Sarranga figure. Choosing to learn the local people’s ways rather than immediately fighting them can place the Lord under her authority. Her branch includes political cooperation, the Monster slayer mission, the Ozzy storyline and later conflict with the Royal Army.
The Ninth Twilight Overlord is the named face of the Undead route. The official campaign description presents him as intelligent, self-aware and unusually polite for an undead leader. His route changes the player’s goals and army identity rather than simply adding one more hero to the Lord’s starting roster.
Ozzy is a monster-level story threat. The Monster slayer mission is not a character-unlock mission in the usual sense; it is a campaign objective built around hunting and defeating him. Prepare ranged damage, distractions and a safe fighting area instead of sending ordinary melee troops directly into the boss’s attacks.
Ferdinand II is the king whose rule creates the campaign’s central political conflict. He is a story antagonist, not a recruitable commander. The ending and later missions determine whether the Lord remains aligned with the crown, joins the resistance or follows another branch.

How to access allies, units and special characters
For named campaign figures, the unlock process is mostly narrative. Start the campaign, follow the mission objectives and choose the faction response when the game offers a branch decision. The Rebels’ route is the route associated with Scott the Bloody. The Sarranga route begins when you cooperate with Princess Shankhar. The Undead route becomes available after the relevant encounter with Ozzy and the offer to join the undead.
Faction units follow a different system. The Lord’s regular troops are hired from military buildings and expanded through settlement development and research. Rebel units became available in Rebel Barracks in the updated game and can also be used in the Rebels’ campaign branch, Sandbox Mode and Map Editor. Sarranga troops are tied to their branch and selected modes or maps, while Undead troops belong to the Undead campaign identity and hostile undead encounters.
Morgana is the important exception in the current version. The Penetrative Update added campaign Starting Bonuses. These bonuses can provide free buildings, resources, units, research or building modifications. Morgana is a special bonus: after selection, she periodically appears and leaves resource piles for you to collect. She is therefore a support event, not a conventional battlefield hero.
Starting Bonuses are limited by bonus points, and the available pool expands as you progress through the campaign. If Morgana is not shown at the beginning, that does not necessarily indicate a bug; the developer notes that she becomes available only far enough into the campaign.

For a first campaign, the most useful choice is usually the branch that matches the army style you want to learn. The King’s route keeps the familiar Lord’s military structure. The Rebels’ route adds a resistance theme and named objectives around Scott. Sarranga introduces a different setting, special troops and the Monster slayer storyline. The Undead branch changes the tone and faction identity most strongly.
If you are asking which named character is strongest, the game does not provide a simple universal ranking. These figures are designed around story missions, special abilities and objectives rather than a competitive hero roster. A named ally can be extremely valuable in one scenario and unavailable in another.
For boss missions, prioritize positioning over character collecting. Keep fragile ranged units behind a safe line, use walls or terrain to limit approaches, and reserve fast units for distraction or emergency movement.
